Hard shifting Sears tractor

Our Sears 12.5 HP mowing tractor is very hard to shift when it is running. When it is not running, it shifts fine. I have had the transmission apart, modified it so that oil can be added and maintained but all it does is leak out the axle housings. Any idea why this thing is so hard to shift?

The oil is leaking out because the intended lubricant is a heavy grease that does not flow easily. The housing is not designed to retain oil.

The transmission won't shift easily if the belt is not fully disengaged when the clutch pedal in depressed. Do you know if the correct belt is installed? Also check for bent or damaged pulleys and guides.
