toilet flapper replacement

I have been having problems with my toilet flapper. we decided to replace it . Since the toilet is old - the Overflow tube is cast into the back of the tank. There is not an tube to fit the New flapper on to. How do I get the old flapper off so I can install the new one. Any ideas are helpful.

How is the old flapper attached?
Most new flappers have a rubber ring that slides over the overflow tube, or you can cut that out and attach it with the little rubber "ears" beside that ring onto L-shaped brackets at the base of the overflow tube.
