shower divert hot to tub and not to shower

Hello! I am trying to fix the shower/tub water divert valve. It works for the tub and for the shower but when using the shower a steady stream of mostly hot water goes to the tub. This is wasting energy. I have to add more hot water to get it warm at the shower head. I have learned by taking the valve apart (American Standard) that a nylon "washer" is used to open and close off water to/from the shower/tub. I have replaced the nylon washer and the washer seat in the wall. The most of the hot water still wants to go to the tub in shower position. Any ideas?? Am I missing a washer in the fixture in the wall?? The last thing I want to do is to replace the fixture in the wall. I have a three handle system hot/divert/cold. Any Ideas would be most appreciated. Thank you.

Not sure this will help but how about installing a new diverter stem, this could solve the problem.

After much more time testing and removing and studying the stem I am still unable to resolve the problem. The "nylon" washer is actually at the very end were most stems would have a rubber washer. With clockwise rotation water diverts to the tub. This nylon washer is used then to close off the shower head. This works. When rotating counter clockwise the nylon washer seats agains a circular drum wiht holes in it that will take the water through and up to the shower head. I have checked the seating on thios drum and can not find a good reason for it to leak. I have taken some 400 git papaer and sanded the seat but the same ocuurs. Still perplexed. Perhaps I shoudl try a new stem, I am just too stuborn to buy a new one. I always try to fix the old stuff first! That is my nature. Does anyone know where I could get an exploded view of the stem that I have from American Standard?? Perhaps the view would/could give some more insight as to something that I have missed. I have looked at the part in the wall with a flash light for some time and I am unable to see any thing incorrect inside at this time.

I have looked to see if I could find the breakdown on the stem, with no avail, you might take the stem to home depot and see what the new one looks like and see if you see something wrong with the one you have now.
